The problem

Why "let's use AI" stalls inside most businesses

The problem is rarely the technology. It is picking the wrong task, skipping the people who do the work, and never measuring.

Everyone agrees AI should help, but nobody has listed the tasks that actually eat the week.
The first project chosen was the flashiest one, not the one with the most hours or the least risk.
A tool was bought, a pilot ran, and three months later the team is back to inboxes and spreadsheets.
AI was pointed at judgment calls that needed a person, and at rote steps that needed no AI at all.
No baseline was taken, so nobody can say whether any of it saved a single hour.

Our approach

A program, not a pile of pilots

We start by mapping how work actually moves, not how the org chart says it does. In short sessions with the people doing the tasks we record each process as trigger, inputs, decisions, outputs and exceptions, and note where time and errors concentrate. Each candidate is then scored on two axes, the hours it would return and what a mistake would cost, and that ranking becomes your backlog. The free AI Automation Opportunity Audit on this site is the light version of this step and where most engagements begin.

Only then do we design. Each process is split into rule-based steps, which n8n, Zapier, Make or Shopify Flow handle without a model, and judgment steps, where a model classifies, extracts, drafts or summarizes. AI goes only where judgment is required, and a human checkpoint sits wherever being wrong is expensive. Rollout is staged: shadow mode beside the existing process, then assisting the team, then running alone with sampled review. Every run is logged, so the monthly review compares real numbers against the baseline you started with.

What's included

  • Opportunity audit — The free on-site audit at /ai-automation-audit/, then a call to read the results together and pick candidates.
  • Process mapping — Interviews with the people doing the work; each process documented as steps, decisions, exceptions and time spent.
  • Scored backlog — Every candidate ranked by hours returned, error cost, data sensitivity and build effort.
  • Automation design — Flow diagrams marking which steps are rules, which need a model and where a person must approve.
  • Build and integration — n8n, Zapier or Make pipelines, webhooks into your tools, and model calls routed through a server-side proxy.
  • Rollout, training, measurement — Shadow mode, then assisted, then live with sampled review; Loom walkthroughs, SOPs, run logs and a monthly review.

Process

How we work

Take the audit

Complete the free AI Automation Opportunity Audit online, then book the free 30-minute call to go through it.

Map, score and design

Process mapping, a scored backlog and flow diagrams with human checkpoints, then a fixed-fee proposal for the first phase.

Build in sprints

Two-week sprints with Loom walkthroughs; the first automation runs in shadow mode before it goes live.

Measure and extend

Monthly review of run logs against the baseline, then the next backlog item once the last one has settled.

Benefits

Why this order matters

Start where it pays

The first build has the most hours and the least risk, chosen from a scored list, not a hunch.

AI only where it earns its place

Rules handle the predictable steps, so model costs stay low and behavior stays consistent.

People stay in control

Approval steps sit wherever a mistake is costly, and the team knows how to pause or override.

Numbers, not impressions

A baseline before and run logs after, so each review shows hours returned and exceptions raised.

Fit

Who this is for

  • Founders of lean teams where operations time competes directly with growth work
  • Operations leads carrying recurring admin: orders, invoices, onboarding, weekly reporting
  • Ecommerce brands buried in order, returns and support administration
  • Companies that tried a chatbot or a Zap and now want a plan instead of another pilot

Common use cases

Order administration

Shopify orders synced to Notion and Gmail; one engagement of this shape gave a DTC apparel brand back about 15 hours a week.

Inbox triage

Incoming mail classified, routed and drafted by a model; a person reads and sends.

Document intake

Invoices, purchase orders or applications turned into structured records and pushed into the right system.

Scheduled reporting

Data pulled from your tools on a schedule, summarized, and delivered as a readable weekly brief.

The human half

Some tasks should stay with a person

Where a step needs judgment or a conversation, our virtual assistance covers it, documented so it can be automated later if it becomes routine.

FAQ

Frequently asked questions

What is the free AI Automation Opportunity Audit and what do I get?
It is a short self-serve questionnaire about where your team's time goes, which tools you use and how work moves between them. You get a readout of likely automation candidates and where AI judgment would or would not help. From there we review it on a free 30-minute call and, if there is a fit, send a fixed-fee proposal for the first phase.
How do you decide what to automate first?
By scoring, not enthusiasm. Each candidate gets a number for hours returned, cost of an error, sensitivity of the data and effort to build. The first project is usually a high-hours, low-risk process with clean inputs, because it proves the approach and builds trust for the harder ones. Customer-facing or money-moving processes come later, with approval steps designed in.
Do we need AI for this, or just plain automation?
Often only part of it. Moving data between systems, sending notifications and updating records are rules, and n8n or Zapier handle them without a model. AI is worth adding where a step needs reading, judgment or writing: classifying an email, extracting fields from a messy PDF, drafting a reply. Each step is marked during design, so you never pay model costs for work a rule can do.
What happens when the AI gets something wrong in a live process?
The design assumes it will. Outputs carry a confidence score; anything below the threshold goes to a person instead of proceeding. Steps that send money, email customers or change records keep an approval gate until the run logs justify loosening it. Every run is logged with inputs and outputs, so a bad decision can be traced and the prompt or rule corrected. Failures alert us, not your customers.
What does it cost, and how long before the first automation is live?
Our work is a fixed fee per phase, quoted after the audit and call, or a retainer for ongoing backlog work. Tool subscriptions such as n8n or Zapier and model API usage are billed to accounts in your name, with the running cost of each automation estimated before you approve it. The first phase is scoped so the first automation reaches shadow mode by the end of sprint one.
Where does our data go, and who owns the automations afterwards?
Data stays in the tools you already use: automations run in your own n8n, Zapier or Make account, and model calls go through a proxy holding keys in your environment. Nothing is copied into a system we control. You own every workflow, prompt and document we produce, and if you stop working with us the automations keep running and any developer can pick them up from the handover docs.
