Plain automation first, AI where it adds judgment

We start by mapping the process: every trigger, every step, every system it touches, and every point where a person decides. Most steps turn out to be deterministic, and those we automate with n8n, Zapier or Make, connected to Shopify, Notion, Gmail, Google Sheets and your CRM through webhooks and APIs. No model is involved, which keeps those steps cheap, fast and predictable.

AI enters at the judgment points: reading an invoice PDF and extracting vendor, date and line items; classifying an inbound email as billing, support or sales; deciding whether an order note needs a human; summarizing a week of data into a report someone will read. For those steps we call GPT-4o or Gemini with a structured output schema, validate the result, and route low-confidence cases to a person.

In one engagement, a DTC apparel brand's Shopify-to-Notion-to-Gmail order automation recovered about 15 hours a week of operations time. That is the shape of what we build: the same routine steps, run reliably by n8n, with AI reserved for the parts that need reading and deciding. Frequently asked questions

When should a step use AI, and when is plain automation enough?
If the step can be written as a rule ('when an order is paid, create a Notion row'), it should be plain automation: cheaper, faster and fully predictable. AI is for steps where the input is unstructured or the decision requires reading: classifying an email, extracting fields from a PDF, judging whether a note needs escalation, or summarizing. A good workflow usually has far more deterministic steps than AI ones.
n8n, Zapier or Make: which do you recommend?
It depends on volume, budget and who maintains it. Zapier is the easiest for a non-technical team to edit but charges per task, which adds up at high volume. Make offers more logic at a lower price. n8n can be self-hosted on your own server, meaning no per-task fees, full control over data, and custom code steps; it's our default for Shopify-heavy and AI-heavy workflows. We recommend based on your process, not preference.
Where does our data flow, and is it secure?
Data moves between your systems through their official APIs. If we self-host n8n, the workflow runs on a server in your cloud account and nothing passes through a third-party automation platform. AI steps send only the specific text or document needed for that step to the model provider, and API data is not used for training under OpenAI's and Google's terms. Credentials sit in the platform's encrypted vault, documented at handover.
How do you handle AI mistakes inside an automated workflow?
Every AI step returns structured output with a confidence signal, and we validate it against rules before it moves on: a parsed invoice total must match its line items, a classification must be one of the allowed labels. Anything that fails validation or falls below confidence goes to a human queue instead of proceeding. Runs are logged, so a mistake that slips through can be traced, corrected and prevented by adjusting the prompt or rule.
What affects the cost, and what are the ongoing fees?
Build cost depends on the number of systems, the number of steps, how much of the process needs AI, and how messy the inputs are. Ongoing costs are the automation platform (per-task on Zapier or Make, a small server for n8n) plus AI usage, which for extraction and classification is usually small because each call is short. Pricing comes as a fixed-fee proposal once we've mapped the process on a free strategy call.
How long until it's running, and who maintains it?
A single workflow connecting two or three systems typically ships within one two-week sprint; add document processing or several AI steps and two is usual. We run it in parallel with the manual process until outputs match, then cut over. You own the workflows and the accounts they run in. Maintenance is mostly responding to API changes and adding steps as the process evolves, by your team or on a retainer with us.
